Executive summary

Ryan Central, a fifth-generation civil construction company, was growing faster than its bid management infrastructure could handle. The estimating team had more than doubled in size and a single shared Excel spreadsheet held the entire bid pipeline — creating daily version conflicts, data integrity risk, and zero real-time visibility for leadership.

SMBHD implemented Salesforce Sales Cloud built around an internal champion who translated business needs into system decisions. Ryan Central transitioned off spreadsheets entirely and achieved strong org-wide adoption within 4–5 months of go-live.

Strong adoption in 4–5 monthsTeam-wide buy-in driven by champion-led implementation
AI-ready foundationStructured bid data positions team for Agentforce follow-up intelligence

The business problem

Ryan Central managed its entire bid pipeline through a single shared Excel spreadsheet. It worked — until the estimating team doubled in size. At 30 users sharing one file, version control became a daily battle, file locking created workflow stoppages, and data errors could go undetected for days. A corrupted file, a missed follow-up on a major bid, could mean losing work worth far more than the cost of a proper system.

The underlying business problem was a growth ceiling created by a process dependency. Ryan Central couldn’t safely scale its estimating capacity without a system of record that could match it — and Excel had long since stopped being that system.

The challenge

  • Single-point-of-failure pipeline: the entire bid operation ran through one shared Excel file, creating daily version control and file locking conflicts across 30 users
  • Data integrity risk: spreadsheet errors could go undetected for days or weeks, with no audit trail and no way to recover corrupted data
  • No real-time visibility: meaningful metrics required manual extraction; leadership had no live view of pipeline, workload, or performance
  • Unstructured follow-up: no task management meant follow-up depended on individual memory — a system that works small and breaks at scale
  • Growth pressure: the estimating team size had doubled; the tools hadn’t changed at all

The solution

SMBHD implemented Salesforce Sales Cloud as Ryan Central’s unified bid management platform, designed around how the estimating team actually worked.

  • Centralized bid and pipeline management: replacing the fragmented spreadsheet with a reliable, single system of record for all bids, workload, and follow-ups
  • Custom workflow and task management: consistent structure for follow-up tracking and bid activity, reducing reliance on memory and manual coordination
  • Executive and frontline dashboards: real-time pipeline visibility and the ability to build and modify reports internally without external support
  • Scalable architecture: designed to support continued team growth without requiring structural changes to the platform

The results

Ryan Central eliminated its dependence on a fragile spreadsheet and established Salesforce as the operational backbone for a growing estimating team. Executive dashboards began driving real decisions within 4–5 months. The elimination of data loss and corruption risk — where one lost bid can mean hundreds of thousands in missed revenue — may represent the most significant value delivered.

The education-first approach meant that Ryan Central’s internal team owned the platform from the start. They could modify reports, onboard new users, and extend the system without external help — exactly the kind of long-term capability that compounds in value over time.

“One additional job won can more than pay for Salesforce.”

AI readiness

  • Structured bid data: consistent opportunity records with complete fields are the prerequisite for AI-driven bid pattern analysis and win/loss insights
  • Agentforce follow-up recommendations: proactive next-action suggestions based on deal age, last activity, and historical follow-up patterns
  • Relationship intelligence: Einstein can surface accounts at risk of going cold and flag relationships requiring attention before opportunities are lost
  • Forecasting automation: clean pipeline data enables AI-driven workload forecasting to support estimating capacity planning

How we worked

  • Internal champion development: SMBHD worked closely with Ryan Central’s internal leader — someone with both business and Salesforce fluency — who became the translator between user needs and technical decisions throughout the engagement.
  • Education-first delivery: the goal wasn’t just a configured system. SMBHD prioritized enabling the internal team to own reporting, make enhancements, and adapt the platform as the business evolved.
  • Requirements-led configuration: SMBHD evaluated Ryan Central’s actual bid workflows before making platform recommendations. The configuration reflected how estimators worked, not a generic construction CRM template.
  • Adoption as a success metric: the implementation wasn’t considered complete at go-live. SMBHD tracked adoption signals and worked with the champion to address friction as the team transitioned off spreadsheets.
